    Ask five UK agencies what AI automation costs and you'll get five ranges that barely overlap. Some start at £500. Some start at £50,000. Most are quietly describing their own business model rather than your problem.

    We build this stuff for a living — for restaurants, construction firms, estate agents, retailers, a Chinese supermarket, a telecoms company — so here are the actual numbers, itemised, with the maths shown.

    Why every cost guide gives you a different number

    Search this question and the ranges are all over the shop. ExpertSure's 2026 UK guide quotes £2,000 to £150,000+. Other UK guides put a first SME project at £5,000–£30,000 with £500–£3,000 a month in ongoing costs. Somebody is wrong — or, more accurately, everybody is answering a different question.

    Three things cause the chaos:

    They lump everything under "AI". A custom machine-learning model trained on your proprietary data is a genuinely expensive engineering project. Connecting your booking system to your accounts package with an AI step that drafts replies is not. Both get called "AI automation" and both end up in the same range table, which is how you get a £148,000 spread.

    They're pricing their retainer, not your problem. Agencies that sell £3,000/month ongoing programmes will tell you that's what automation costs. It's what their product costs. Plenty of useful automation is a fixed-price build with a small monthly running cost.

    Day-rate arithmetic gets padded. Quote a project through a traditional dev shop and you're paying for project managers, account handlers and meetings about meetings. The build itself is often a fraction of the invoice.

    The honest picture: most small-business automation is workflow plumbing — connecting the tools you already use — with an AI step dropped in where it earns its keep. That's dramatically cheaper than "AI project" ranges imply.

    The real price bands, itemised

    Every figure below comes from work we've actually delivered. Our cheapest project to date was £400; our largest was £16,000.

    Under £1,000 — single-workflow fixes

    What it is: one well-defined, repetitive task automated end to end. A website enquiry that creates a CRM contact, sends a tailored reply and books a follow-up. Invoice data pulled from emails into your accounts software. A daily report that compiles itself.

    What you get: one workflow, built in a platform like n8n, Make or Zapier, tested against your real data and handed over working.

    What you don't get: discovery workshops, multiple systems stitched together, or exhaustive edge-case handling. At this price, unusual cases still land with a human — and that's the correct trade-off. Hardening a £700 workflow against every rare scenario would triple the cost for marginal gain.

    This band is the right first purchase for most businesses under 10 staff. It's also the cheapest possible way to find out whether automation actually helps you, using real stakes instead of a webinar.

    £2,000–£5,000 — a proper multi-step automation project

    What it is: a whole process automated, not just a task. Typically three or more systems connected, branching logic ("if the order's over £X, flag it for approval"), error handling so failures get reported rather than swallowed, and usually an AI step — summarising enquiries, classifying documents, drafting responses for a human to approve.

    What you get: proper scoping up front, the build, documentation your team can actually follow, handover training, and a snagging window for the inevitable "ah, we forgot about the Tuesday exception".

    What you don't get: a system that runs unsupervised forever. Automations at this level still want a named human who glances at the error reports.

    This is the sweet spot for most of the 10–50 staff businesses we work with. It's the band where whole categories of admin — lead handling, order processing, job paperwork — stop being anyone's Tuesday afternoon.

    £5,000–£16,000 — systems that replace a part-time role

    What it is: several connected workflows, often plus an AI assistant or chatbot trained on your own documents, that together absorb most of what a part-time hire would do.

    The maths is the point here. The average UK administrative assistant salary is £25,146 a year, according to Indeed's June 2026 data. A 20-hour-a-week part-time equivalent is roughly £13,000 — before employer's National Insurance, pension, holiday cover and the recruitment cycle every time someone moves on. A £10,000 system that reliably does 70% of that role pays for itself inside the first year, then keeps working. It doesn't hand in its notice, and its running costs are a rounding error against a salary.

    The honest caveat: this band only makes sense once the work is genuinely rule-based at volume. If the role is 20 hours of judgement calls and relationship handling, automation will disappoint you. Part of what you're paying for at this level is us telling you which 70% is automatable and which 30% categorically isn't.

    The ongoing costs nobody quotes upfront

    Here's the bit most guides skip, because it's less exciting than the headline number. Every automation has a monthly running cost. Yours will have three parts:

    Tool subscriptions. Current published pricing on annual billing: Make's Core plan starts around $9/month for 10,000 operations; Zapier's Professional plan starts at $19.99/month for 750 tasks; n8n Cloud's Starter plan is €20/month for 2,500 workflow executions. Self-hosting n8n drops that to server costs — a £5–£20/month box covers most small businesses, which is why it's often our default.

    AI usage. If your workflows call a language model — summarising, drafting, classifying — you pay per use. At typical small-business volumes this lands between pocket change and a few tens of pounds a month. It only gets meaningful with a customer-facing chatbot handling serious traffic, and by then the revenue case usually dwarfs it.

    Maintenance. The one nobody budgets for. The apps your workflows connect to change their APIs, rename fields and tweak login flows — and automations fail silently more often than loudly. Budget either a few hours of fixes a year or a small care arrangement. It's a fraction of the build cost, but pretending it's zero is how automations quietly die eight months in.

    Realistic total: £30–£150 a month for a typical small-business setup. If someone quotes you £500–£3,000 a month in "ongoing costs" for a couple of workflows, they're selling you a retainer, not a running cost.

    How long until it pays for itself?

    The question that actually matters. Our most citable answer: one of our restaurant clients saved around 15 hours a week through workflow automation, and the project paid for itself in two months.

    Run the numbers at the legal floor. The National Living Wage rises to £12.71/hour from April 2026 (GOV.UK). Fifteen hours a week at £12.71 is about £190 a week — call it £825 a month, or nearly £9,900 a year. And that's the minimum-wage valuation. If the hours being saved belong to a manager or the owner, the real figure is a multiple of that.

    Another of our clients puts it less cautiously: they told us their chatbot "doubled my revenue". We're not promising you that — revenue outcomes depend on your market, your offer and factors no automation controls. Time savings are the predictable part; revenue upside is the bonus.

    The honest trade-off: saved hours only count if you reuse them. If automation frees 15 hours a week and nobody redirects that time into service, sales or simply not paying overtime, the ROI stays theoretical. The businesses that see two-month paybacks decided in advance where the recovered hours would go.

    What makes your project cheaper — and what makes it dearer

    Two businesses can ask for the same automation and get quotes £3,000 apart. Legitimately. Here's what moves the number.

    Cheaper:

    • Your process is already written down. If you can describe the steps, we're building on day one instead of running discovery interviews.
    • Your data lives in a few mainstream tools. Xero, standard CRMs, Google Workspace, Shopify — all have solid APIs. Connecting well-documented tools is fast.
    • You'll tolerate humans handling the rare cases. Automating 90% of volume and routing oddities to a person is dramatically cheaper than chasing 100%.
    • The decision-maker is in the room. Approval-by-committee adds weeks, and weeks add cost.

    Dearer:

    • Data mess. Six spreadsheet versions, inconsistent naming, customer records split across systems that disagree. Cleaning that up isn't optional — automating chaos just produces faster chaos.
    • Tool sprawl and legacy software. Niche or ancient systems without APIs force fragile workarounds that cost more to build and more to maintain.
    • Edge-case perfectionism. The last 10% of scenarios routinely costs more than the first 90%. Sometimes it's justified. Usually it isn't.
    • Compliance and approval layers. Regulated data or multi-step sign-offs add genuine engineering, not padding.

    The single best thing you can do before getting quotes: write down the process you want automated, step by step, including the ugly exceptions. Half the cost variance between quotes is just discovery effort you can do yourself in an afternoon.

    The sequence matters more than the size of the cheque:

    1. Audit first. Map where hours actually leak. It's rarely where the owner thinks.
    2. Automate the single highest-ROI workflow. One process, done properly, measured.
    3. Prove the payback, then expand with the confidence — and often the savings — from round one.

    What we'd steer you away from is the £16,000 opening move. Our largest projects came after smaller ones proved out, when both sides understood the business well enough to spend that much wisely. Anyone proposing a five-figure first engagement before mapping your processes is guessing with your money.
